AI Schema Markup Tool for Small Businesses

AI schema tool that scans a small-business site, writes JSON-LD, and injects it so Google can show rich snippets. No developer, no agency invoice.

The Problem

A Shopify florist watches a competitor’s Google listing show stars, price, and “In stock” while hers is a blue link and a 2019 meta description. Search Console has been nagging “Missing field aggregateRating” for six months. She Googled schema markup, hit a free generator, pasted JSON-LD into theme.liquid, broke the header, paid a freelancer $400 to undo it, and still has no rich snippet. That is the default path for small businesses that do not live in WordPress.

Yoast and Rank Math solved schema for the WordPress install base — Yoast alone sits north of 5 million active installs. Everyone else (Shopify, Webflow, Wix, Squarespace, custom Next.js storefronts) gets a Product snippet if the theme author remembered it and a 404 from every “just add this plugin” tutorial. Agencies quote $1,500–$5,000 for a one-time schema pass that rots the first time the client renames a collection. Semrush and Ahrefs will tell you markup is missing. They will not write it, inject it, or keep it valid when schema.org ships the next type.

The complaints are not hypothetical. Reddit’s r/SEO (388K) and r/bigseo (147K) run recurring threads on tool cost and “is schema even worth it.” Facebook’s “AI + SEO” group (72K) is full of shop owners who cannot parse JSON-LD. r/webdev (3M) treats structured data as a junior ticket nobody wants. Google’s AI Overviews are eating classic blue-link CTR — schema is how a 12-person bakery still appears as an entity instead of a directory paragraph. Schema.org already lists 792 types. The gap is not documentation. The gap is a no-code injector that works outside WordPress and does not invoice like an enterprise SEO platform.

The Solution

A crawl-then-inject SaaS aimed at shop owners and marketers, not technical SEOs. Paste a URL or connect Shopify / Webflow / WooCommerce. A crawler extracts products, FAQs, events, local NAP, reviews, and organization facts. An LLM maps those entities onto schema.org types and emits valid JSON-LD — the format Google prefers because it sits in a script tag instead of contaminating the HTML. The user previews the rich-result card before anything is published. One click injects via Google Tag Manager, a theme snippet, a Shopify app embed, or a Webflow custom-code block. A weekly job re-crawls, diffs against live markup, and patches drift when a product title or price changes. Every deploy runs a Rich Results validation pass. When Google deprecates a type, flagged pages get a one-click migrate.

You are not selling “SEO.” You are selling the snippet the owner can screenshot and send to their partner: “we finally show stars.” The AI is a mapping layer, not a ranking promise. Rankings stay Google’s problem; your job is valid, current, inject-once structured data that survives a theme update.

How it works:

  1. Scan — User pastes a URL or OAuth-connects Shopify / Webflow. Crawler pulls visible entities (products, FAQs, hours, reviews) in under 20 seconds and scores missing schema types.
  2. Generate — Claude maps entities to schema.org types and emits JSON-LD. User previews the rich-result card and can edit fields (price, availability, NAP) before publish.
  3. Inject — One click writes a GTM tag, Shopify app embed, Webflow custom-code block, or copy-paste snippet. No theme file surgery.
  4. Monitor — Weekly recrawl diffs live markup vs catalog; Rich Results validation on every change; deprecation alerts when Google or schema.org retire a type.

Market Research

The SEO services market is not a niche — it is a $100B+ budget line that still underserves the non-WordPress SMB. Schema is the cheapest lever inside that budget, and AI search just made it load-bearing:

  • The global SEO services market grew from $90.35B in 2024 to a projected $106.9B in 2025, with long-range forecasts at $143.9B by 2030 (8.3% CAGR). Schema automation is a thin slice of that spend (The Business Research Company; DesignRush / Exploding Topics).
  • Schema markup is no longer optional in an AI-overview world. Google uses Schema.org to understand entities for rich results and generative answers; 2025 SEO roundups treat structured data as table stakes, not a “nice to have” (Schema App 2025 semantic-value brief; Search Engine Land structured-data guide; CMSWire on Schema.org in the AI era).
  • Search demand is real and cheap to capture. A DataForSEO-backed quick check on five head terms returns 36,070 combined monthly searches: “schema markup” 18,100 (CPC $4.66, LOW competition), “schema markup generator” 14,800 (CPC $9.11), “json-ld schema” 1,900, “structured data seo” 880, “schema markup tool” 390 at a $16.85 CPC — commercial intent with almost no paid competition on the exact product query (Ideabrowser trend research, Aug 2026).
  • Community volume matches the keyword volume. r/SEO 388K, r/bigseo 147K, r/webdev 3M, Facebook “AI + SEO” 72K, Ahrefs-class YouTube tutorials pulling hundreds of thousands of views per video. The “is schema worth it” Reddit threads get double-digit answers; the unanswered part is always implementation, not theory (Ideabrowser community analysis, idea 1117).
  • 60k+ new online stores launch monthly, most on Shopify / WooCommerce / site builders that do not ship Yoast. A tiny attach rate against new stores — ignore the installed base — is a five-figure MRR business (Ideabrowser idea summary, 1117).
  • Schema.org currently lists 792 types. Coverage, not awareness, is the bottleneck. Picking LocalBusiness vs Product vs FAQ vs Event from page content, then keeping JSON-LD valid, is the work agencies bill in days.

Stage: mature category, open wedge. All-in-one SEO platforms are established. Dedicated schema SaaS exists for enterprises. WordPress plugins own one CMS. The open cell is the non-technical SMB on Shopify / Webflow / Wix who will pay $29–$99/mo to stop pasting JSON by hand.

Competitive Landscape

Four clusters. None of them sell “paste your URL, get injected JSON-LD, $29/mo, works off WordPress”:

  • Schema App — The dedicated schema SaaS. AI recommendations, analytics, wide type coverage, enterprise CMS connectors. Strong for agencies and in-house SEO teams. Weak for a florist who needs one-click inject and a price she can expense without a procurement call. Custom enterprise subscription; little/no freemium. Typical deals land in the hundreds of dollars per month, quoted, not listed.
  • Merkle Schema Markup Generator — The free generator every SEO has bookmarked. Pick a type, fill a form, copy JSON-LD. Zero crawl, zero inject, zero monitoring. Perfect education tool, terrible product. Free.
  • Yoast SEO / Rank Math / All in One SEO — WordPress-native, schema bundled with on-page SEO. Combined install base in the millions. Schema is “good enough” inside WordPress and absent everywhere else. Yoast: Free plugin / Premium $99/year (1 site). Rank Math: Free / Pro ~$6.99/mo ($59/year) for 1 site, Business and Agency tiers above that.
  • Semrush / Ahrefs / Moz — Site audits that flag missing structured data, then drop you into a help doc. Schema is a checkbox in a $100+/mo suite built for keyword research and backlinks. Semrush Pro $139.95/mo; Ahrefs Lite $129/mo. No meaningful free tier. Too expensive and too broad for an owner who only wants rich snippets.
  • Theme apps and freelancer one-offs — Shopify JSON-LD apps, Webflow cloneables, $200 Upwork gigs. Cover Product, maybe FAQ; they do not recrawl and they break on theme updates. $0–$20/mo for apps; $200–$2,000 for a freelancer pass.

Your Opportunity

Incumbents will not cut Schema App to $29 or rip schema out of Semrush as a standalone SKU — it cannibalizes seat economics. Win on three things they will not chase: (1) CMS-agnostic inject (GTM + Shopify + Webflow, not WordPress-only), (2) preview-the-snippet UX so a non-technical owner trusts the output, (3) a price that undercuts a single agency hour. The pitch writes itself: “Yoast if you are not on WordPress. Schema App if you do not have an enterprise budget.”

Business Model

Subscription SaaS with a free scan that converts on inject-and-monitor, not a feature wall. Ideabrowser ladder: free assessment, $29 Starter, $99 Pro, $19 continuity add-on, $12k+/year backend. Ship Starter + Pro first. $5k/mo is 172 Starter logos — or ~120 Starter + 25 Pro ($5,955). LLM + crawl cost per page is cents; a 200-page catalog scanned weekly stays under $2 variable cost.

  • Free ($0) — Instant schema assessment on one URL, PDF of missing types, “powered by” footer. Lead magnet; no inject.
  • Starter ($29/mo) — Up to 3 domains, auto JSON-LD for Product / FAQ / LocalBusiness / Organization, one-click inject (GTM or snippet), weekly recrawl, Rich Results validation.
  • Pro ($99/mo) — Unlimited domains, Event / Review / HowTo / Article types, Shopify + Webflow native embeds, snippet preview analytics (which pages earned rich results), white-label PDF for freelancer resale, Slack deprecation alerts.

Backend later: Agency ($249/mo, 25 client sites) and Enterprise ($12,000+/year). Annual Starter at $290 (10 months) for owners who hate recurring charges.

Unit Economics

  • ~$0.04 — LLM + crawl cost per page scan
  • ~85% — Gross margin Starter
  • $25 — Target CAC (Reddit + YouTube + free scan SEO)
  • under 5% — Monthly logo churn target
  • ~$280 — 12-month LTV on $29 Starter

Free-to-paid target is 2–5% of scans. CAC at $25 on a $29 product pays back inside month two if churn stays in the low single digits. Own the “schema markup generator” query (14.8k/mo, LOW competition) with the free scan, then upsell inject.

Recommended Tech Stack

The hard parts are crawl fidelity, JSON-LD validity, and inject paths that do not require SSH. Keep the AI thin: structured extraction in, schema.org JSON out, validate before write.

  • Next.js (App Router) + Vercel — Marketing site + authenticated app. Server Actions for scan jobs. Vercel Cron for the weekly recrawl.
  • Crawler — Playwright for JS-rendered Shopify/Webflow pages; Cheerio fallback for static HTML. Cap depth and respect robots.txt. Store raw extracts in Postgres, not in the LLM context.
  • Claude (structured output) + schema-dts — JSON schema constrained to allowed schema.org types. TypeScript types from schema-dts so invalid properties fail at compile/validate time, not in Search Console. gpt-4o-mini as failover.
  • Google Rich Results Test / Schema Validator — Post-generate validation. Never inject markup that fails. Cache test results per URL hash so you do not burn quota.
  • Supabase (Auth + Postgres) — Tables: users, sites, pages, schema_docs (jsonb), inject_method, validation_runs, crawl_jobs. RLS by user_id. Store the emitted JSON-LD so recrawls can diff.
  • Inject adapters — (1) GTM container snippet, (2) Shopify Theme App Extension, (3) Webflow custom-code embed, (4) copy-paste JSON-LD script tag for everyone else. Ship (1) and (4) on weekend one; Shopify/Webflow in week two.
  • Stripe Billing — Free / Starter $29 / Pro $99. Customer portal. Meter domains, not pageviews, so a 2,000-SKU catalog does not blow the bill.

AI Prompts to Build This

Copy and paste these into Claude, Cursor, or your favorite AI tool.

1. Project Setup

Create a Next.js 14 (App Router, TypeScript, Tailwind) app called SchemaLift. Provision Supabase with tables: users (id, email, plan TEXT default 'free'), sites (id, user_id, url, platform TEXT CHECK platform IN ('shopify','webflow','wordpress','woocommerce','gtm','other'), domain_count INT), pages (id, site_id, url, title, extracted jsonb, last_crawled_at), schema_docs (id, page_id, types TEXT[], jsonld jsonb, status TEXT CHECK status IN ('draft','validated','injected','drifted','failed'), inject_method TEXT), validation_runs (id, schema_doc_id, passed BOOLEAN, errors jsonb, tested_at), crawl_jobs (id, site_id, status, started_at, finished_at). Enable RLS so users only read/write their rows. Wire Stripe products: Free, Starter $29/mo, Pro $99/mo. Env vars: OPENAI_API_KEY or ANTHROPIC_API_KEY, SHOPIFY_API_KEY, STRIPE_SECRET_KEY, GOOGLE_API_KEY for Rich Results Test. Use Playwright for crawls, schema-dts for types, Zod for JSON-LD validation.

2. Scan → Generate → Validate Pipeline

Build POST /api/scan. Input: { url }. Fetch the page with Playwright (JS rendered). Extract: title, description, products (name, price, currency, availability, image, sku), faqs, NAP/hours, reviews (rating, count), events. Send the extract to Claude with a strict JSON schema: { types: ("Product"|"FAQPage"|"LocalBusiness"|"Organization"|"Event"|"Review")[], jsonld: object, confidence: number, missing_fields: string[] }. Validate jsonld against schema.org via schema-dts + a Zod layer. Reject if required properties for the chosen type are missing. Return a preview payload the UI can render as a fake Google rich result (stars, price, hours). Persist extract + jsonld as status='draft'. Do not inject until the user confirms.

3. Inject Adapters + Weekly Drift Job

Implement four inject methods for a validated schema_doc: (1) return a <script type="application/ld+json"> snippet the user pastes; (2) upsert a GTM tag via the Tag Manager API if the user connected a container; (3) Shopify Theme App Extension that prints JSON-LD in theme.liquid equivalent; (4) Webflow custom-code embed. Mark status='injected' and store inject_method. Add a Vercel Cron /api/cron/recrawl: for each injected page, re-extract, diff against stored extract (price, availability, title), regenerate JSON-LD if changed, re-validate, and either auto-patch (Pro) or email a drift alert (Starter). Never auto-inject a doc that failed validation.

4. Landing Page

Design a one-page marketing site for SchemaLift. Hero: “Show stars in Google without touching your theme.” Sub: “Paste your URL. We write the JSON-LD, inject it, and keep it valid when your catalog changes.” Live demo: a URL input that runs a mock scan and animates a rich-result card (stars, price, FAQ accordion). Sections: problem (Shopify/Webflow owners stuck while Yoast users get schema for free), how it works (Scan / Generate / Inject / Monitor), pricing (Free scan / Starter $29 / Pro $99) anchored against Semrush $140/mo and Schema App enterprise quotes, FAQ covering “does schema guarantee rankings” (no — it enables rich results), Google policy, and theme-update survival. Geist font, off-white background, emerald accent. Primary CTA: “Scan a URL — no card.”
