Repair Estimate Translator for Auto Shops

The customer does not distrust the shop because the labor rate is high. They distrust the estimate because it is a parts cannon in a language they do not speak…

The Problem

The customer does not distrust the shop because the labor rate is high. They distrust the estimate because it is a parts cannon in a language they do not speak. "R&R compressor, evac/recharge, orifice tube, dye test" is a $1,800 decision they will Google into a YouTube nightmare. r/MechanicAdvice (1.5 million), r/cars (3.3 million), and r/AutoRepair (182k) are that nightmare, live.

Shops already paid for the diagnosis. Bosch, Autel, and Hitachi sell AI-assisted hardware in the thousands. AutoLeap, Shopmonkey, Tekmetric, Mitchell, ShopWare run the RO. RepairPal sits on the consumer side as a price benchmark — the thing a nervous customer opens while you are still under the hood. Nobody owns the five minutes after you hand them the tablet: plain language, annotated photos, "what happens if we wait."

The positioning claim you will hear is "40–60% higher approval." Treat that as a sales line, not a published RCT. The real metric is time-to-yes and comeback rate on declined work.

The Solution

A customer-facing explainer that sits on top of the estimate the shop already wrote. Paste the RO (or pull it from Shopmonkey / Tekmetric). Get a one-pager: what failed, why it failed, what we will do, what it costs in English, three annotated photos, and a "defer this / do this now" split. SMS the link. The advisor still talks. They stop translating.

SaaS from $50/month in the Ideabrowser ladder; the street price that matches independent shops is $99–$299/month. Hardware vendors will not unbundle their tablet UI to do this.

How it works:

  1. Ingest the RO — Advisor pastes line items or connects the shop OS. VIN + mileage + concern are required so the explainer is not generic.
  2. Translate + evidence — Model rewrites each line into cause / fix / risk-if-wait. Advisor drops 2–4 bay photos; the app labels the failed part on the image.
  3. Send + decide — Customer gets an SMS link. Approve / defer per line. Deferred work becomes a 60-day reminder, not a lost RO.

Market Research

Auto repair and maintenance: $744.4 billion in 2025 to $1,056.6 billion by 2034 (3.97% CAGR, IMARC / Mordor-class cuts). AI automotive repair services: $684 million in 2023, $797.54 million in 2024 (16.75%), $2.72 billion by 2032 (SkyQuest). Broader automotive AI: $48.59 billion by 2034. Cox Automotive's 2026 "fragmented reality" note: 76% of dealerships are increasing AI budgets — and independents still run on paper and Shopmonkey.

This is not a TAM for another scanner. The scanner market is a graveyard of bundles. The TAM is "shops that already pay $200–$600/month for an OS and still lose the approval conversation." Facebook's Auto Repair Professionals group (45k) is the channel.

ADAS and EV work makes the English problem worse. "Calibrate forward camera after windshield" is a $400–$1,200 line the customer will defer because it sounds optional. The explainer that says "without this, the car may not brake" is the product. Do not claim a 40–60% approval lift on the landing page. Show one redacted before/after RO.

Competitive Landscape

  • Bosch / Autel / Hitachi — AI diagnostics inside hardware that costs thousands. Dealership-oriented. The customer never sees the output.
  • AutoLeap AIR — shop OS with AI features. Subscription unspecified in the Ideabrowser cut. They will add an explainer if this wedge prints. Integrate, do not pretend you replace the OS.
  • Shopmonkey / Tekmetric / Mitchell / ShopWare — the RO systems shops already pay. Integration targets. None of them made the customer-facing one-pager the product.
  • RepairPal — consumer price benchmark. The competitor in the customer's other tab. You will not beat their database. You can beat "here is this shop's photo of this compressor."

Your Opportunity

Wedge is trust, not diagnosis. Free 5-code / 5-line translator (shop email) → $50 Basic → $250 Pro (photos, SMS, defer reminders) → $100 add-ons (multi-location, Spanish) → $1,000+ enterprise for a 15-bay group. Do not sell to the 200-store platform in year one. Sell to the 4-bay independent who already lost a $2,400 job to "I need to think about it."

Business Model

TierPriceWhat they get
5-line translatorFreeEmail + watermarked page
Basic$50/monthUnlimited text explainers
Pro$99–$250/monthPhotos, SMS, deferrals
Add-ons$100/monthSpanish, second location
Group$1,000+/month8+ bays, SSO, shop-OS sync

Unit economics:

  • LLM + SMS per estimate is under $0.20
  • $99/month at 40 estimates is about $2.50/RO — less than the advisor's five minutes
  • Churn is "we forgot to send the link," so the SMS step is mandatory on Pro

Recommended Tech Stack

  • App: Next.js 15 on Vercel
  • Auth / billing: Clerk + Stripe
  • DB: Supabase — shops, estimates, line_items, photos, decisions
  • LLM: Claude for the rewrite (parts language is messy; it handles "R&R" better than a small model)
  • Images: Upload to R2; SAM or a cheap vision call for the label box
  • SMS: Twilio
  • Later: Shopmonkey / Tekmetric API — v1 is paste

AI Prompts to Build This

Copy and paste these into Claude, Cursor, or your favorite AI tool.

1. Project Setup

Create a Next.js 15 app that translates auto-repair estimates into customer English.

Set up:
- Clerk shop logins, Stripe $50 / $99 / $250
- Supabase: shops, estimates, line_items, photos, decisions
- Public customer page at /e/[token] with approve/defer per line
- Twilio SMS to send the link

No diagnostic hardware. Paste-only v1.

2. Core Feature

Build the translator.

Requirements:
- Input: VIN, mileage, concern, raw RO lines
- Output: cause / fix / risk-if-wait per line, plus a do-now vs defer split
- Advisor uploads 2–4 photos; draw a label on the failed part
- Customer can approve a subset; shop sees the decision on a bay tablet view

User flow: paste RO → rewrite → photos → SMS → approve.

3. Defer Follow-up

Add a 60-day reminder for deferred lines. If the customer returns, pre-fill the old photos and the original estimate with today's parts price note. Do not auto-charge. Log approval rate per advisor so the owner can see who skips the explainer.
