The Problem
A performance marketer at an eight-person ecommerce brand kicks off a Tuesday launch with four tabs open: ChatGPT for headlines, Canva for the square and the story, HubSpot for the nurture email, Meta Ads Manager for the placement. By Thursday the copy says “clean, clinical, dermatologist-backed” and the image is a lifestyle shot with a serif overlay the brand has never used. The email uses a third voice because the intern ran a different prompt. Last quarter’s catalog creative is still the top spender because nobody had hours left to swap the set. The experiment never happened. Production ate the week.
That is the default stack, and it is a tax. Marketers already believe “the ad is the targeting” — the creative is the audience filter — but they cannot generate matched text-and-image pairs fast enough to treat creative as a testable variable. They ship one “hero,” resize it, rewrite the headline to fit, and call it a campaign. Brand voice dies in the handoff. Compliance is a Google Doc: no log of which model, which kit version, or which human approved “clinically proven.”
The complaint is loud where these buyers already hang out. r/marketing (1.3M) treats AI-tool threads as a standing feature; adjacent content-marketing subs have 150+ posts on whether ChatGPT actually ships usable ads or just more copy to rewrite. r/DigitalMarketing (~245k) and r/MarketingAutomation (~32k) run the integration version: the tools exist, they do not talk, the person in the seat is the integration layer. Facebook’s “Digital & AI Marketing” (~146k) and “AI Tools 101” (43k+) are SMBs asking which stack to buy this quarter. Search for “AI marketing tools” has roughly doubled. The category is not waiting to be invented. The workflow is waiting to be owned.
The cost is not the $20 ChatGPT seat. It is ROAS that never gets a fair test, freelance design at $500–$2,000 per campaign, and a HubSpot bill that starts at $50/mo and climbs into the thousands without ever generating an on-brand image. Agencies will sell the missing layer as retainers. The product that wins treats text and image as one object, locks the brand kit once, and lets a two-person team run ten variants before Friday.
The Solution
Crossform is a campaign workspace, not a canvas and not a chatbot. You load a brand kit once — voice rules, forbidden claims, fonts, hex colors, product shots, offer — then drop a brief: audience, channel, offer, proof. The system generates matched pairs: a headline, primary text, and CTA that fit the platform’s character limits, plus an image composed natively at the required aspect ratio, using the same visual system and the same claim set. Variants change one variable at a time so an A/B test is actually a test. A compliance pass flags banned claims, competitor marks, and missing disclosures before anything exports. You leave with a named zip (or a draft in Meta/Google), not a folder of mismatched files.
You are not competing with Canva on templates or HubSpot on CRM. You are competing with the four-tab ritual. Copy comes from a GPT-4o-class model constrained by the kit; images from Flux or gpt-image-1 seeded with product photography, not “a nice lifestyle photo”; a second model scores voice drift and claim risk. Week one is generate-and-export. Month three is a performance loop: which pair moved CPA, feed that into the next brief. The audit log — model, kit version, who approved — is how you sell into anyone already burned by a hallucinated claim.
How it works:
- Lock the brand kit — Upload logos, product shots, hex colors, voice rules, and a banned-claims list. This is the source of truth for every generation after, not a style prompt you hope the model remembers.
- Brief the campaign — Audience, offer, proof points, channels (Meta feed/story, LinkedIn, Google RSA + display). The system fans out into matched text-and-image pairs per placement, scored for character limits and claim safety.
- Review and comply — Side-by-side variants; critic pass flags voice drift, trademark collisions, and missing disclosures. Human approve/edit; every ship writes an audit row.
- Export or push — Download a correctly-named set, or OAuth-push drafts into Meta Ads Manager / Google Ads. Later: pull delivery stats so the next brief starts from winners, not vibes.
Market Research
Keep two TAM numbers in separate buckets or the first sophisticated buyer will walk. Multimodal AI is the technology curve: about $1.6 billion in 2024 → $27 billion by 2034 at 32.7% CAGR (MarketsandMarkets, GM Insights; Precedence and a 2025 GlobeNewswire print sit in the same band). Marketing automation software is the budget you invoice: $8.23 billion in 2025 → $14.73 billion in 2029 at 15.7% CAGR (The Business Research Company). Crossform sells multimodal generation into an automation seat, not a research lab.
- $1.6B → $27B multimodal AI (2024–2034), 32.7% CAGR — MarketsandMarkets; GM Insights as the second print. Foundation models finally emit coherent copy and image from one brief.
- $8.23B → $14.73B marketing automation (2025–2029), 15.7% CAGR — The Business Research Company. Buyers already have a line item. You displace freelance plus Canva plus a ChatGPT tab.
- Search for “AI marketing tools” has roughly doubled (Ideabrowser pain evidence, idea 36). Same cluster is commercial: “ai marketing tools free,” “ai marketing automation,” “generative ai in marketing,” “marketing automation platforms.”
- Community is already shopping: r/marketing 1.3M, r/DigitalMarketing ~245k, r/MarketingAutomation ~32k, Facebook Digital & AI Marketing ~146k, AI Tools 101 43k+, YouTube tool walkthroughs in the hundreds of thousands of views (Website Learners ~350k). You are routing demand.
- Why now: GPT-4o, Firefly, and Canva Magic Studio proved marketers will pay for generation. GDPR and brand-safety pressure proved they will not ship unlogged AI. Own “generate the pair, keep the audit” before HubSpot and Adobe bolt it onto suites priced for a different buyer.
Stage: single-channel automation is mature; true cross-modal campaign objects are not. Canva owns the canvas. HubSpot owns the contact. Adobe owns the designer. Nobody owns the matched pair plus the compliance log plus the test. Incumbents clone features; they do not unbundle pricing.
Competitive Landscape
Five things a marketer already pays for. All of them do a slice. None of them own text-plus-image as one campaign object with an audit trail:
- HubSpot — SMB automation default: email, CRM, landing pages, light AI copy. Ecosystem is the moat; image generation and multi-modal campaign objects are not. Freemium, then $50–$3,200/mo. Fine if you needed a CRM. Expensive if you needed ten ad variants by Thursday.
- Adobe Express / Firefly — Best-in-class generative creative, Creative Cloud gravity. Weak on funnel automation. You still leave Express to run the campaign. $10–$60/mo/user. A designer’s tool with an AI bolt-on.
- Canva — ~175M users, Magic Studio, the non-designer default. Analytics and advanced integrations are thin. Freemium, then $13–$30/mo. You will still open ChatGPT for the headline.
- Mailchimp (Intuit) — Email automation with growing AI copy. Image generation is not the product. Freemium, then $13–$350/mo. Owns the send, not the paired creative.
- ActiveCampaign — Mid-market automation, ~180k customers, strong workflows, AI copy, no native advanced image/video. $29–$149/mo core. Excellent for sequences. Silent if the ad and the image do not match.
Indirect substitutes: GPT-4o / DALL-E / Midjourney / Flux in a browser tab; Fiverr and Upwork for a human who will not be there next Tuesday; Meta Ads Manager and Google Performance Max, which will generate something inside the walled garden and will not respect your brand kit or your claims list.
Your Opportunity
Incumbents will not ship a $49 campaign OS. HubSpot’s floor is already $50 and the suite is the point. Adobe will not unbundle Firefly from Creative Cloud economics. Canva will add Magic buttons and still not score a Meta primary-text limit against a banned-claims list. Win on three things they will not chase: (1) the matched pair as the atomic unit, (2) compliance as a default pass, (3) SMB price with a white-label back end for agencies. The window is “generate plus log plus test” before the suites absorb the demo. Proprietary data on which pairs convert — not the model — is the moat.
Business Model
Subscription SaaS on a Hormozi ladder. Free bait converts on a generation cap, not on hiding the brand kit. Frontend is cheap enough to expense. Middle is where analytics and seats live. Backend is agencies who want their logo on the same pipeline.
- Bait — Sample generator ($0) — 5 matched pairs, 1 brand kit, watermarked exports. The sales call is the product in a Meta feed in 90 seconds.
- Frontend — Studio ($49/mo) — One workspace, 300 generations/mo, compliance pass, zip + CSV export. Freelancer and solo-founder plan.
- Middle — Campaign OS ($199–$499/mo) — Team seats, Meta/Google draft push, performance pull, A/B scoring, audit export. $199 is a small in-house team; $499 is an agency pod.
- Backend — White-label ($20k+/yr) — Agencies resell Crossform under their logo. Custom domain, kit templates, shared analytics.
Path to $5k/mo: ~70 Studio subs, or 15 Campaign OS seats at a $300 blend, or two white-label contracts. $49 is an impulse buy against a $500 freelance invoice. Do not start at $19.
Unit Economics
- under $0.01 — Text generation cost per variant (mini-class models with a cached brand kit)
- ~$0.04–$0.08 — Image generation cost per variant (Flux schnell or gpt-image-1 low-res; product-shot img2img, not a blank text-to-image lottery)
- ~$12–$18 — COGS at 300 Studio generations/mo mixed text+image → ~70%+ gross margin on $49
- $60–$120 — Target CAC via Reddit/YouTube tutorials and a free generator; paid social is optional until you have a winning pair of your own
- ~$400–$550 — LTV on Studio at 8–10 months; Campaign OS at $299 blend for 12 months clears $3k before add-ons
Recommended Tech Stack
A generation pipeline with a thin dashboard. Hard parts: inject the brand kit into both models, idempotent jobs so a retry does not double-bill images, a critic pass cheap enough to run on every variant. Next.js on Vercel, queue the heavy work, Postgres for kits and audits.
- Next.js (App Router) + Vercel — Marketing site, app shell, webhook endpoints. One repo. Vercel AI SDK for the copy stream; generation jobs on Fluid compute or a queue so the UI never waits on an image model.
- Supabase (Auth + Postgres + Storage) — Tables:
workspaces,brand_kits(voice, colors, claims, asset refs),campaigns, variants(channel, copy JSON, image_url, critic_scores, approved_by),audit_events. Storage for product shots and outputs. Row-level security by workspace. - OpenAI + Flux (Replicate or Together) — GPT-4o-mini for constrained copy (JSON schema: headline, primary, CTA, alt, char_counts). Flux or gpt-image-1 for images, always img2img off a product shot when one exists. Prompt-cache the brand kit.
- Critic pass (Claude Haiku or GPT-4o-mini) — Second model, different prompt: score voice drift, banned claims, trademark-ish strings, missing disclosure. Never let the writer grade its own homework.
- Stripe Billing — Free / $49 / $199 / $499 plus metered image overage. Customer portal. Generation counters on
workspaces. - Meta Marketing API + Google Ads API (month two) — Optional OAuth push of drafts. Do not block the weekend MVP on Ads API app review; zip export is enough to charge $49.
- Inngest or Trigger.dev — Durable generation jobs, retries, and a dead-letter you can actually inspect. Image models fail. Your job is not to fail with them.
AI Prompts to Build This
Copy and paste these into Claude, Cursor, or your favorite AI tool.
1. Project Setup
Create a Next.js App Router (TypeScript, Tailwind) app called Crossform. Supabase tables: workspaces (plan, generation_count), brand_kits (voice_rules, forbidden_claims[], hex colors, product_shot_paths), campaigns (kit_id, brief, channels, status), variants (channel, headline, primary_text, cta, image_path, critic jsonb, approved_at), audit_events (action, model, kit_version). RLS via a memberships table. Stripe: Free, Studio $49, Campaign OS $199 and $499, metered image overage. Env: OPENAI_API_KEY, REPLICATE_API_TOKEN, STRIPE_SECRET_KEY. Vercel AI SDK + Replicate JS client. No keys in client components.2. Matched-Pair Generation Pipeline
Build POST /api/campaigns/[id]/generate as an Inngest job. For each channel (meta_feed, meta_story, linkedin, google_display): (1) gpt-4o-mini with JSON schema for headline, primary_text, cta, alt, char_counts — system prompt inlines voice_rules, forbidden_claims, and platform limits (Meta primary 125, headline 40). Retry once if a forbidden substring appears. (2) Flux img2img from the first product_shot; hex colors as a style lock; never bake copy into the raster. (3) critic pass on a second mini call: voice_drift 0-1, claim_risk 0-1, flags[]. Persist variants + an audit_event per model call. Fan out 3 variants per channel changing one variable each. UI polls. Cap 4 concurrent image jobs per workspace.3. Landing Page
Single-page site for Crossform. Hero: “Text and image, same brief, same brand.” Sub: “Stop pasting ChatGPT into Canva. Matched ad pairs for Meta, LinkedIn, and Google, compliance pass before export.” Sections: live mock (brief left, three pairs right), problem (four tabs, three voices, zero tests), how it works (4 steps), pricing (Free / $49 / $199–$499) vs HubSpot’s $50 floor and a $500 freelance invoice, FAQ on copyright, brand-kit lock, Ads Manager push. Geist, near-black on off-white, one mint accent. CTA: “Generate a sample pair” (no card).Sources
